Why aren't all the wristbands colored? We're staying at the AKL and received gray bands. Who gets the colored ones and who gets the gray?

Gray is the default color. Unless you personalize them before your trip, everyone gets gray.

You can still go down to the Gift Shop and look for Band Sleeves to cover the Gray Bands.

Yeah, you have to go into your My Disney Experience account before hand to customize the color and personalization. It'll list the customization cut off date on the MDE. As pp said you can buy things to customize it afterward, similar to Jibbitz to Crocs.
