Group dining ADRs if group size decreases .....

The maximum size of our group will be 12, but we won't all be together for every meal. I'm assuming that if I get ADRs for every possible meal that we might all be together, and some of our group change their minds on the day and decide not to come, that the restaurant won't have a problem decreasing the table size, because it's usually pretty easy to fill that space with walk-ins? Problem is, if we use Group Dining, they will want a credit card to hold the ADRs, and there will be a cancellation period. Anyone had any experience decreasing (or adding) to a group ADR just before the meal itself? I just want to know what to tell everyone in terms of how committed they need to be to our planned meals.
